Switch AI coding tools when the new one removes an entire category of friction you hit daily — not when it's simply "better" in a demo. If you can't name the specific workflow it fixes, you're not evaluating a tool, you're chasing a feeling. I've made both mistakes, and the difference only became obvious after I started tracking which switches actually stuck.

I build alone. No team lead greenlighting a pilot, no shared Slack channel debating whether Tool A beats Tool B on some internal benchmark. It's just me, my SaaS, and freelance client work, deciding on a random Tuesday whether today is the day I finally move my whole workflow to something new. That decision is cheap to make and expensive to get wrong, and almost nothing written about "evaluating AI coding tools" is written for that situation.

The real cost of switching isn't the subscription

Every AI coding tool roundup talks about price like it's the thing you're deciding between. It isn't. That relearning period isn't wasted exactly, but it is a real dip. You're slower, more annoyed, and second-guessing suggestions you'd normally trust on instinct. So the actual question is never "is this tool good." Almost everything currently on the market is good. The question is whether the thing it's good at is a thing your current tool is actually bad at, for you, right now.

Why I keep almost switching anyway

What specific task is currently painful? Not "what could be better" — what, concretely, happened this week that made me want to throw my laptop. Vague dissatisfaction doesn't count. A named, repeated failure does.

Does the new tool fix that specific thing, or is it just generally more capable? General capability is a trap. Almost every serious AI coding tool right now can write reasonable code. The question is whether it solves my named problem, not whether it's impressive in the abstract.

Can I test it without touching my main project? If the only way to evaluate a tool is to migrate a live, paying project onto it cold, that's not an evaluation, that's a bet. I want a low-stakes way to see how it behaves before it's anywhere near client work or anything with real users.

If I can't answer all three clearly, I close the tab. Not forever — just until the irritation with my current tool is specific enough to justify the dip.

The switches that were actually worth it (and the ones that weren't)

The move that paid off for me was going from doing everything inside one all-purpose editor to splitting work between an editor-based assistant for in-file changes and a terminal-based agent for anything touching multiple files or requiring longer, multi-step reasoning. That wasn't chasing a shinier tool — it came from a specific, repeated pain: I kept losing time bouncing between "explain this function" requests and "restructure these three files" requests inside a single tool that treated both the same way. Splitting the workflow fixed exactly that, and I noticed the difference inside a day, not a month.

The switch that didn't pay off was moving an entire freelance project onto a newer agent-style tool because a demo made it look like it would handle backend work better. It didn't understand the project's existing patterns the way my previous setup did, and I spent most of a week re-explaining context I used to get for free. I moved back. That week is exactly the kind of cost that never shows up in a features comparison table, and it's the whole reason the three-question filter exists now.

Tool churn in this space is also just faster than most advice accounts for — a tool I relied on for CLI-based work changed its pricing and access model with very little notice, and I've watched more than one "best free tier" recommendation go stale within months of being published. How I test a new tool without blowing up my workflow

When a tool clears the three-question filter, I don't touch anything live with it yet. I give it a scoped, low-stakes task first — something real enough to be a fair test, small enough that a bad result costs me an hour instead of a week. A genuinely isolated utility function. A one-off script. A small refactor on a side project rather than client work.

If it handles that well, I let it earn a slightly bigger task. If it still handles that well after two or three rounds, only then does it get near anything a client or a paying user will touch. This is slower than just diving in, but it's the difference between a bad afternoon and a bad week, and when you're solo, a bad week is the whole cost.

When tool FOMO is the actual mistake

Sometimes the honest answer is that switching isn't the problem to solve. If the real issue is that I'm juggling too many tools already — one for autocomplete, one for chat, one for agentic multi-file work, one I keep meaning to cancel — adding a fourth "better" one doesn't fix anything. It adds another context switch to a day that already has too many of them.

I've started treating "how many tools am I actively paying attention to right now" as its own metric, separate from whether any individual one is good. Two tools I know well beat four tools I'm all mediocre with, even if the fourth one is, on paper, the best of the bunch.
